RevOps automation and CRM data quality that holds up in a forecast review

CRM data doesn't go bad all at once. It rots one shortcut at a time. A rep types "USA" where the picklist wants "United States." Marketing imports a list and creates a few hundred contacts that already existed under a different email. Somebody deletes an account to tidy up their view and takes six opportunities with it. Six months later the forecast is off, nobody can say by how much, and the VP of Sales quietly stops opening the dashboard. That's the real cost. Not the wrong number. The fact that leadership goes back to running the business off a spreadsheet.
The order we usually recommend: Duplicate Record Detector first, then Field Standardization Bot, then Missing Field Alerter. Dedupe first, because every other fix you apply to a duplicated record has to be applied twice and you'll get one of them wrong. Standardize second, because reporting breaks on the values, not the records, and "United States" versus "US" versus "usa" will quietly destroy a territory rollup. Alerting third, because that's the one that changes rep behavior. A nudge in Slack an hour after a deal is created, naming the exact field that's blank, works. A quarterly data-cleanup project does not.
Native tools cover more than people assume. HubSpot's duplicate manager and Salesforce's matching rules handle the obvious overlaps, and if that's your whole problem, use them. Where we get called in is the part they can't express: merge rules across two CRMs, dedupe that has to respect which system is source of truth per field, or enrichment that fires on creation and doesn't overwrite a value a human typed. That last one matters. A Data Enrichment Pipeline build is mostly about deciding what enrichment is allowed to overwrite, and that's a conversation with your RevOps lead, not a config screen.
The reporting items are downstream of all of this, which is why we push back when someone opens with "we need a Funnel Health Dashboard." You can have one. It'll be wrong until the records feeding it are clean. Once they are, CRM ↔ Billing Reconciliation is the item we'd argue hardest for: a nightly job comparing closed-won amounts against what was actually invoiced, flagging the gaps. Those two numbers disagree more often than anyone expects, and finding out during an audit is worse than finding out on a Tuesday morning in Slack. Integration Monitor belongs next to it, because the failure mode nobody plans for is a sync that stops silently and stays broken for three weeks.
Pricing works the same here as everywhere else on the site: hours at $150, published. Stale Record Identifier or Automated Report Distributor is Starter, $900 to $1,800. A dedupe and standardization pass with merge rules, an approval step, and a rollback path is Workflow, $2,400 to $6,000. A Lead-to-Cash Observatory that pulls CRM, billing, and delivery into a Postgres warehouse with dashboards on top is Orchestration, $6,000 to $13,500, four to eight weeks. Project minimum is $2,500. We build in n8n by default and keep the warehouse in Postgres, because a dashboard that queries your CRM live will eventually get you rate-limited at the worst possible moment.

Before you book.
- Where should a CRM data quality project actually start?
- With a count, not a cleanup. Before anyone merges anything, run Duplicate Record Detector and Missing Field Alerter in report-only mode for a week so you know the size of the problem and which fields are genuinely broken. Plenty of fields people insist are mandatory turn out to be unused. Cleaning starts after that, with merge rules written down and a rollback path agreed.
- Can't Salesforce or HubSpot handle sales data hygiene natively?
- For single-CRM dedupe and basic validation rules, mostly yes, and we'll say so rather than sell you a build. Native tooling runs out when the logic crosses systems: HubSpot marketing sitting in front of Salesforce sales, enrichment that must respect human-entered values, or reconciliation between the CRM and Stripe. That's where a workflow engine earns its cost. Anything a validation rule can do, use a validation rule.
- What does a RevOps automation build cost?
- Hours times $150, and the ranges are published on the site. A single alert or scheduled report is Starter, $900 to $1,800 over one to two weeks. A dedupe, standardization and enrichment pipeline is Workflow, $2,400 to $6,000 over two to four weeks. A warehouse plus dashboards across CRM, billing, and delivery is Orchestration, $6,000 to $13,500 over four to eight weeks. Minimum project size is $2,500.
- How do you stop an automation silently overwriting good data?
- Three rules we apply to every build. Enrichment writes only to empty fields unless you explicitly say otherwise. Every write is logged with its source, so you can answer "who changed this" six weeks later. And merges run as a dry pass you review before anything commits. Deleted Record Audit exists for the same reason: a mass deletion should produce an alert, not a mystery.
- Do we need a data warehouse for reporting?
- Not for a single-source dashboard. If every number lives in HubSpot, report in HubSpot. You need Postgres when the question spans systems (pipeline in the CRM, cash in Stripe, delivery hours in Jira or Asana) or when you want history your CRM overwrites, like what the forecast said last month. Lead-to-Cash Observatory is that build. Anything smaller, we'd wire dashboards straight to the source.
